If your well water pH is below 7.0 and you install an acid neutralizer, your water will get harder. That is not a side effect; it is literally how the system works. The calcite media that raises your pH is calcium carbonate, and as it dissolves, it adds calcium (hardness) to the water. Most homeowners see an increase of 4 to 6 grains per gallon, sometimes more.
That is why most acidic-well homes end up with two tanks in a specific order: the acid neutralizer first, then the water softener to remove the hardness the neutralizer just added. Two Different Jobs: Neutralizer vs Softener
An acid neutralizer corrects low pH. A water softener removes hardness minerals (calcium and magnesium) through ion exchange. They are different machines with different media solving different problems, and neither one can do the other's job. The critical row in that table: the acid neutralizer adds calcium to your water. That is not a flaw. It is the mechanism by which it raises pH. And that added calcium is exactly why most homes end up needing a water softener downstream.
Why Acid Neutralizers Make Your Water Harder
This is the question we answer on the phone more than almost any other, so let's be very clear about what happens.
Calcite is calcium carbonate. When acidic water flows through the calcite bed, it dissolves a small amount of the calcium carbonate. That dissolved calcium raises the pH (which is the whole point), but it also increases the water's hardness. The lower your starting pH, the more calcite dissolves, and the more hardness gets added.
From 30+ years of field experience, here is what we typically see:

A homeowner in the mid-Atlantic region installed an acid neutralizer and saw their pH jump from 5.4 up to 8.3, which is great. But their water hardness also climbed to about 8.7 grains per gallon. They hadn't had a water softener before, and suddenly they needed one. That is a perfectly normal outcome.
Another customer started at a pH of 6.5 with iron at 1 ppm. After the acid neutralizer, their hardness only went up a few grains. They held off on a softener, retested, and ultimately decided the hardness level was manageable. Both approaches are valid.
Why this matters for your plumbing
Hard water above 7 GPG starts causing problems: white scale buildup on fixtures and showerheads, spots on dishes, reduced efficiency in your water heater, dry skin and hair, and shortened appliance lifespan. If you already have moderate hardness before the acid neutralizer, you will almost certainly need a softener after it.
Do You Need Both? How to Decide
Start with two numbers from a water test: your pH and your current hardness. If you do not have them, our certified lab well water test kit ($199) reports both, plus 51 other contaminants that can change the equipment recommendation entirely (iron, manganese, bacteria). With those numbers in hand:
- pH below 6.5, any hardness: plan on both systems from the start. At that pH the neutralizer will add enough hardness (typically 3 to 6+ GPG on top of whatever you have) to push most homes past the 7 GPG problem threshold.
- pH 6.5 to 7.0 with hardness already at 4+ GPG: both. Even a small calcite contribution lands you in scale territory.
- pH 6.5 to 7.0 with soft water (under 3 GPG): the neutralizer alone is a reasonable first step. The hardness increase may stay under 7 GPG.
- Not sure, or on a budget: install the acid neutralizer first, retest after two weeks, and decide based on actual numbers rather than estimates. You can always add a softener later; the plumbing just needs a bypass valve and space downstream.

If your pH is below 6.5, budget for both systems from the start. The package deals pair correctly sized units, ship together, and avoid the hassle of a second installation later. For pH between 6.5 and 7.0 with naturally soft water, the neutralizer-only approach followed by a two-week retest is the honest play, and we will tell you the same thing on the phone.
Can One System Do Both Jobs?
No, and it is worth understanding why, because a single "do everything" tank is what most people hope to find.
You cannot mix calcite into a softener tank. Calcite works by dissolving into acidic water; softener resin works by exchanging ions and being flushed clean with salt brine during regeneration. The two media need different flow patterns, different regeneration cycles, and different bed depths. Combined in one tank, the brine cycle would flush calcite fines down the drain while the calcite bed interfered with resin regeneration. Every legitimate manufacturer keeps them in separate tanks.
A softener alone cannot fix acidic water. A water softener can shift pH by a few tenths of a point at most, and running acidic water through it slowly damages the resin. If your pH is in the 5.5 to 6.9 range, softener-first (or softener-only) is the wrong configuration.
What about salt-free conditioners?
We sell acid neutralizer + salt-free conditioner packages ($3,895), and we want to be transparent about what they do and do not do.
A salt-free conditioner does not remove hardness. It converts dissolved hardness minerals into a crystal form that cannot attach to surfaces, so your pipes and appliances are protected from scale, but the minerals stay in the water. You will not get the "slippery" feel of truly softened water, soap will not lather as efficiently, and a hardness test will still read high. It pairs with an acid neutralizer for customers who cannot run a drain line or want zero salt maintenance, but for the full benefit of soft water after neutralization, the salt-based softener is the more effective second stage.
The Correct Installation Order
This is non-negotiable, and we correct misinformation about it constantly. The equipment goes in this order, from the well to the house:
Why This Specific Order?
Sediment filter first. The sediment filter traps sand, silt, clay, and other particles before they reach your treatment equipment. Without it, sediment gets into the valve heads and can cause premature wear or failure. We have seen customers skip this step and end up replacing valves years earlier than necessary.
Acid neutralizer before the softener. Two reasons. First, acidic water damages the softener's resin over time, reducing its lifespan and effectiveness, so the pH must be corrected before the water reaches the resin bed. Second, the neutralizer adds 3 to 8 grains of hardness as its calcite dissolves, and the softener's job is to remove exactly that hardness. The softener has to sit downstream to catch it.
Never put the softener first. We occasionally hear from customers whose previous installer put the water softener before the acid neutralizer. This is backwards. The softener cannot effectively treat acidic water, and it cannot remove hardness that gets added after it. If someone told you the opposite order, they are incorrect.
If your well also has iron above 0.3 ppm or hydrogen sulfide (rotten egg smell), an iron filter belongs upstream of the acid neutralizer. Call us and we will lay out the full treatment train for your test results.
If You Also Need a UV Light
For homes that tested positive for bacteria (coliform, E. coli), a UV disinfection system is added to the sequence. The UV light goes after the sediment filter but before the acid neutralizer:
The UV light goes before the acid neutralizer because the neutralizer adds calcium to the water. That calcium can cloud the quartz sleeve inside the UV chamber, reducing its effectiveness. Acidic water will not damage the stainless steel UV chamber, so there is no risk placing it upstream of the neutralizer.
Stagger the Backwash Times
If you have a backwashing acid neutralizer and a water softener (both with electronic heads), set the backwash/regeneration times at least two hours apart. If both systems try to backwash simultaneously, you will have a significant drop in water pressure and flow. Most of our systems come pre-programmed, but you can adjust the clock on one unit to offset it. The acid neutralizer typically backwashes once every 7 days; the water softener regenerates based on gallons used.
Sizing the Pair
The two units are sized on different inputs, which is why buying them as a matched pair matters.
Acid neutralizer: size to bathrooms and pH
Tank size determines flow rate, calcite capacity, and refill frequency. Bigger is better: a larger tank holds more calcite, provides higher service flow, and needs refills less often. For the full logic, see our Acid Neutralizer Sizing Guide. The short version:
- 1.5 cubic foot (10 x 54 inch tank): 1 to 3 bathrooms, pH 6.0 to 6.9
- 2.5 cubic foot (13 x 54 inch tank): 3 to 5 bathrooms, pH 5.5 to 6.9, service flow up to 12 GPM, holds 250 lbs of calcite
- 3.5 cubic foot: 5+ bathrooms and large homes
- Any size with pH below 5.5: add FloMag magnesium oxide ($225) to the calcite bed; calcite alone will not lift pH that low to neutral
Water softener: size to hardness AFTER the neutralizer
This is the sizing mistake we see most often: people size the softener to their raw well hardness and forget the neutralizer is about to add 3 to 8 grains on top of it. Size to the post-neutralizer number. The arithmetic:

Example: 4 people x 75 gallons x 10 GPG (say 4 GPG raw plus 6 GPG added by the neutralizer) = 3,000 grains per day. A 48,000 grain softener carries that load comfortably, regenerating roughly every week and a half on a demand-metered valve. Our 48,000 grain Fleck 5600SXT (1.5 cubic feet of 10% crosslink resin, 18 x 33 inch brine tank, up to 12 GPM service flow) covers most homes up to 4 bathrooms. Go to 64,000 grain for high water use, and 80,000 grain for 5+ bathrooms.
Because both units in our 2.5 cubic foot packages are rated for up to 12 GPM of service flow, the pair does not bottleneck your water pressure even with multiple showers running.

What to Expect After Installation
First 24 to 48 Hours
You may notice the water looks slightly cloudy or milky right after installation. This is fine calcite dust that will clear within a day or two. Run the water for a few minutes at each faucet to flush the lines. Some customers also notice the water feels "different" because the pH has changed; that is the system working correctly.
Two-Week Retest
We recommend retesting your water about two weeks after installation. Test for pH and hardness at a minimum (our certified lab hardness test ($99) gives you an exact grains-per-gallon number). This will tell you:
- Whether the acid neutralizer has raised your pH to the 7.0 to 8.0 range (it should)
- What your new hardness level is (this determines if the softener is necessary or, if you already have one, confirms it is calibrated correctly)
- Whether you need to add FloMag to the calcite mix (required for very low pH below 5.5)

The water softener regeneration is automatic. The Fleck electronic valve counts your gallons and regenerates only when needed. You just keep the salt tank at least one-third full. We use 10% crosslink resin in our softeners because it lasts longer than standard 8% resin, especially in chlorinated water or water with dissolved iron.

Is a water softener the same as an acid neutralizer?
No. They are completely different systems solving different problems. An acid neutralizer raises the pH of acidic water using calcite (calcium carbonate) media. A water softener removes hardness minerals (calcium and magnesium) from water using ion exchange resin and salt. Most well water homes with low pH need both systems because the acid neutralizer increases water hardness as a byproduct of raising the pH.
How much hardness does an acid neutralizer add?
It varies depending on your starting pH, water temperature, and flow rate. Most homeowners see an increase of 4 to 6 grains per gallon (GPG). If your starting pH is below 5.5, the increase can be higher (6+ GPG) because more calcite dissolves to raise the pH. If your pH is only mildly acidic (6.5 to 7.0), the increase may be as little as 1 to 3 GPG. The only way to know your specific number is to install the acid neutralizer and retest your water after about two weeks.
Does a water softener lower pH?
A water softener can slightly lower pH by a few tenths of a point, but it is not designed for pH correction and the change is usually insignificant. If your water is acidic, you need an acid neutralizer, not a water softener. Running acidic water through a softener without treating the pH first can damage the resin and shorten the softener's lifespan.
Does the water softener go before or after the acid neutralizer?
The acid neutralizer always goes before the water softener. The correct sequence is: well tank, sediment filter, acid neutralizer, then water softener. The neutralizer must raise the pH before the softener treats the water, both to protect the softener resin from acid damage and so the softener can remove the hardness the neutralizer adds. Putting them in the wrong order can damage the softener resin and prevents the system from working correctly.
Can one tank do both jobs, or can I add calcite to my softener?
No. Calcite media and softener resin are completely different materials that operate through different mechanisms. Calcite needs to dissolve in acidic water to raise pH; softener resin needs to exchange ions and regenerate with salt brine. Mixing them in one tank would prevent both from working properly. They must be in separate tanks, installed in sequence: neutralizer first, softener second.
